War-game a meeting cadence change before you reset calendars

War-game a meeting cadence change before the new rhythm creates silent gaps in decisions, customer coverage, or escalation paths.

Cadence changes fail when canceled forums still held the only cross-team truth, when async replacements lack owners, when customer or board rhythms collide with the new map, and when managers keep running shadow meetings. A tidy calendar redesign is not evidence that the next hard decision will still have a room and a deadline.

Freeze the change

State which meetings end, which shrink, which move async, who owns each replacement ritual, and the decisions that must still clear on a clock. Attach the old calendar map, the new one, sample agendas, and the escalation path for issues that used to surface in a standing forum. If the change mixes all-hands, customer reviews, and ops standups, split them. A war game needs one move under fire at a time.

Write the decision you will make if the war game finds nothing new. Also write the delay criteria if a material decision type still lacks a forum or owner.

Seats that matter

  • IC. Where focus time is promised while hidden syncs return through DMs.
  • Manager. Where status and risk still need a live room the new map deletes.
  • Cross-team partner. Where handoffs lose their only shared checkpoint.
  • Customer or board seat. External rhythms the internal map ignores.
  • Skeptic. The claim that looks strongest and is least evidenced by past weeks.

Attach the same source pack to every seat. Secret side meetings for leadership only create fake calm.

Loop the review

Feed Pingpong the old and new maps plus sample agendas. First pass steelmans the change. Later passes attack from IC, manager, partner, and external seats. Final pass turns surviving objections into restored forums, clearer async owners, or a hold. Agreement across passes is not proof. Keep the objections that still have evidence gaps.

Force a two-week narrative: what happens if a customer escalation has no standing review, if a roadmap cut never gets a live debate, or if managers recreate the canceled meeting under a new name. If those stories are stronger than your mitigation plan, fix the package before you reset calendars. When the change deletes a decision forum, force manager and partner seats to invent the FAQ you will need in week one. If you cannot answer with the same facts as the new map, the package is not ready.

Pair with war-game an all-hands message, war-game a town hall, war-game a delegation framework, pretend you are the COO, and the war-game decisions hub. See how to run a Pingpong.
