Quota plans fail when the top-down target ignores territory reality, when ramping seats are counted as full capacity, when product gaps stay buried, and when exception rules become the real plan. A spreadsheet sum is not evidence that the field can hit the number without quiet sandbagging or burnout.
Freeze the scenario
State the company target, segment splits, ramp assumptions, effective date, and the success metric you will honor. Name territories and roles that feel the change first. If the memo mixes quota, comp, and a pricing experiment, split them. A war game needs one move under fire at a time.
Write the decision you will make if the war game finds nothing new. Also write the kill criteria: the attainment gap, attrition spike, or forecast miss that would force a mid-year reset within a stated window.
Seats that matter
- Finance. Revenue timing, discount leakage, and what the forecast hides if attainment softens.
- Front-line seller. Territory math, pipeline quality, and the message that feels unfair on first read.
- Sales manager. Coaching load, ramp coverage, and exception pressure in the first quarter.
- Product and CS. Gaps that make the quota depend on features or renewals that are not ready.
- Skeptic. The claim that looks strongest and is least sourced.
Attach the same source pack to every seat: historical attainment, win/loss notes, territory maps, ramp curves, and the exception policy you actually intend to use. Secret data for one seat creates fake agreement.
Loop the review
