War-game a marketplace take rate before fee tables, seller talk tracks, and finance models harden into how every listing gets priced.

Take rates fail when the fee invents value sellers never felt, when promoted placements dual-count the same GMV, when competitors undercut and you have no published floor, and when support cannot explain deductions from the same SKU sheet. A neat fee slide is not evidence.

Freeze the package

State the proposed rate by category, which services the fee pays for, who owns exceptions and grandfathering, what success looks like after two quarters of seller retention, and the kill criteria if churn or volume drops past a named threshold. Attach the unit-econ model, seller cohort samples, competitor fee cards, and the measured lag from fee change to seller dashboard copy. If marketplace, finance, and seller success disagree on whether the fee buys ads, payments, or trust, reconcile before seating.

Name the decision you will make if the war game finds nothing new, and the hold criteria if any category still lacks a named exception owner or a measured seller NPS path.

Seats

  • Top seller. Fear that the new rate erases margin on thin categories without a clear service upgrade.
  • Marketplace PM. Fee math that looks clean while placement inventory cannot clear demand.
  • Finance. Dual-counted GMV and take that invents contribution the ledger will not show.
  • Seller success. Talk tracks that promise tools the roadmap will not ship this quarter.
  • Skeptic. The claim that looks strongest and is least sourced.

Run the loop

Force a day-after narrative: what happens if a power seller screenshots a competitor fee card, if grandfathering never logs, or if finance cannot reconcile take to cash. If those stories are stronger than your mitigation plan, fix the package before you publish. Separate a take-rate change from a packaging change or a partner rebate so each decision stays testable.
