War-game a hackathon sponsorship before brand claims, content budgets, and rollback steps harden into what every community review will quote.
Hackathon sponsorships fail when the runbook invents brand safety the venue never had, when marketing dual-counts the same lead as both pipeline and community, when money routes still lack a named freeze owner, and when DevRel cannot show who owns the decision after a partial content misfire. A neat sponsorship PDF is not evidence.
Freeze the sponsorship
One sentence for why the sponsorship exists, which audiences and surfaces it covers, who owns brand classes, logging, and rollback, and the abort trigger if content or spend ages past a named threshold. Attach the draft brief, sample venue notes, brand map, and the measured path from detection to restored messaging. If DevRel, marketing, and legal disagree on which surfaces are truly covered, stop and reconcile first.
Name the decision you will make if the war game finds nothing new, and the delay criteria if any money path still lacks a named rollback owner or a verified content sample.
Who speaks
Developer relations should say where brand invents coverage or hides shared rules across venues. Marketing should say where bypasses still leave the brief and become standing exceptions. Legal should say which partner decision breaks first when content goes off-claim. Support should show how status language trails the customer-visible complaint rate. A skeptic should pick the claim that looks strongest and is least evidenced by prior sponsorship drills.
Give every seat the same source pack. Secret brand exceptions for favorite organizers only create fake calm. Require a canary venue with a measured open-and-reconcile pass before any money path joins the sponsorship. If the canary still depends on a verbal brand waiver, keep the change in hold.
Private loop
Feed Pingpong the draft sponsorship, canary notes, and open risk list. Early passes steelman the design. Later passes attack from DevRel, marketing, legal, support, and skeptic seats. End with a pass that turns surviving objections into clearer owners, a timed canary, or a hold. Delete invented "we already own the room" claims and dual-counted pipeline rates.
Ask for a month-after narrative: what happens if a partner quotes a retired brand waiver, if a billing mention starts failing legal checks, or if an operator widens a waiver under launch pressure. If those stories outrun the mitigation plan, fix the package before you ship the sponsorship.
Pair with the developer relations lead seat, an SDK versioning policy review, an open-source CLA stress test, a hackathon brief review, and the war-game decisions hub.
